The moment you run a point solution alongside an ERP, you have two systems that both believe they know your current inventory count. Every sync interval, every failed webhook retry, and every manual override in either system is a chance for them to disagree. This isn't a one-time integration problem to solve at launch — it's an ongoing operational risk that needs monitoring and a clear tie-breaking rule for which system wins when they conflict.
Switching cost runs in both directions
Committing to an ERP module means your logistics capability is capped by what that vendor builds and how fast they build it — you can't easily swap in better routing logic without a broader ERP migration. Committing to a point solution means your logistics functionality is now coupled to a vendor relationship and an integration contract that outlives whoever originally built it. Neither choice is free of lock-in; they just trade which part of the business gets locked.

The engineer or consultant who builds the ERP-to-TMS integration usually isn't still around when it breaks two years later. Undocumented field mappings, hardcoded assumptions about order formats, and tribal knowledge about "why we sync it this way" are the actual long-term cost of the point-solution path, and they rarely show up in the initial project estimate.
